How to Judge a Go-to-Market Consulting Firm
Four questions separate the firms on this list, and they matter more than any ranking.
- Stage fit. A firm built for enterprises will not build a first motion, and a firm built for early stage will not redesign a 200-person sales org.
- Scope. Strategy only, one channel, one function, or the whole system from ICP through CRM. Most disappointment comes from buying one and expecting another.
- What you own at the end. A document, a trained team, or a running system. Ask to see a hand-off from a past client.
- Engagement model. Fixed fee with an end date, or a retainer. Retainers are fine when the motion is proven and you need volume. They are expensive when what you needed was a build.
The Firms, Compared the Same Way
IGTMS (Integrated Go-To-Market Solutions)
Best for: Founder-led B2B companies that are growing and have not yet broken through $50M in revenue, stuck in founder-led sales.
What it delivers: A working revenue system built inside the business in 120 days: validated ICP, tested messaging, a live outbound motion, a documented sales process, and a configured CRM, handed to the client's team.
Engagement model: Fixed-fee 120-day engagements. The fractional CRO engagement is $70,000, paid $25,000 up front and $15,000 a month. No retainer after hand-off.
Not for: Pre-revenue companies, companies past $50M with a full revenue org, or anyone who wants leads delivered rather than a motion they own.
Bain & Company
Best for: Enterprises and late-stage companies making channel, pricing, and market-entry decisions at scale.
What it delivers: Go-to-market strategy work: market entry, product launch planning, and sales and marketing channel design, delivered as strategy and analysis.
Engagement model: Large strategy engagements. Pricing is not published.
Not for: Founder-led companies that need the system built and run, not a strategy recommendation.
Alexander Group
Best for: Large sales organizations rethinking coverage, sales compensation, and revenue growth strategy.
What it delivers: Revenue growth and go-to-market strategy consulting for established sales teams, with a strength in sales force design and compensation.
Engagement model: Project-based strategy engagements. Pricing is not published.
Not for: Companies under $50M that do not yet have a sales organization to redesign.
Olivine
Best for: B2B SaaS companies that need product marketing: positioning, launch execution, and channel strategy.
What it delivers: Go-to-market strategies covering ICP definition, positioning, channel strategy, and launch execution, from a product marketing point of view. In business since 2016.
Engagement model: Agency engagements. Pricing is not published.
Not for: Companies whose constraint is sales execution and pipeline rather than product marketing.
Kalungi
Best for: B2B SaaS founders moving from founder-led sales to a marketing-led growth model.
What it delivers: Fractional marketing leadership and execution for SaaS, with a track record of guiding companies through the founder-led-to-marketing-led transition.
Engagement model: Fractional CMO and marketing team engagements. Pricing is not published.
Not for: Services firms and companies whose gap is the sales process rather than marketing.
Winning by Design
Best for: Recurring-revenue companies that want their sales, success, and marketing teams trained on one operating model.
What it delivers: Revenue architecture frameworks, training, and coaching for go-to-market teams, delivered as a methodology the client's team adopts.
Engagement model: Training and advisory engagements. Pricing is not published.
Not for: Companies with no team to train yet, or founders who need the first motion built rather than an existing one improved.
Refine Labs
Best for: B2B SaaS companies with product-market fit that need demand generation at volume.
What it delivers: Demand generation strategy and execution, with a focus on paid and organic demand creation and attribution.
Engagement model: Retainer-based demand generation. Pricing is not published.
Not for: Companies whose message and sales process are not yet proven. Demand generation multiplies whatever it is pointed at.
BeaconGTM
Best for: Early-stage companies building go-to-market from scratch for the first time.
What it delivers: GTM foundations for early-stage founders and revenue leaders, drawing on work inside more than 50 early-stage companies.
Engagement model: Advisory and fractional engagements. Pricing is not published.
Not for: Companies past the early stage that need a full build across sales, marketing, and technology.
Toptal (freelance GTM consultants)
Best for: Companies that want an individual consultant on an hourly, part-time, or contract basis for a defined project.
What it delivers: Access to vetted freelance go-to-market consultants with enterprise client experience, engaged individually.
Engagement model: Hourly, part-time, or full-time contracts through the marketplace.
Not for: Companies that need an integrated system built across messaging, lead generation, sales, and technology by one accountable team.

Which Firm for Which Situation
- Revenue depends on the founder and the team cannot repeat what works: a firm that builds the full system and hands it over. IGTMS, or BeaconGTM at the earliest stage.
- The product sells but the marketing does not: a product marketing or fractional CMO firm. Olivine or Kalungi.
- The motion is proven and you need volume: a demand generation firm. Refine Labs, or a lead generation agency, with the caveat that they multiply whatever they are pointed at.
- You have a sales org and need it redesigned or retrained: Alexander Group for structure and compensation, Winning by Design for methodology.
- You are entering a new market at enterprise scale: Bain.
- You need one expert for one defined project: a freelance consultant through Toptal.
Questions to Ask Any GTM Consulting Firm
- What will I own on the last day that I do not own today?
- Show me a client at my stage, with the baseline, what you built, how long it took, and the result.
- Who on your side does the work, and how many hours a week will my team need to give?
- What happens if outbound does not produce meetings by day 60?
- When are you the wrong choice, and who would you send me to instead?
IGTMS answers all five on the go-to-market consulting page and in the results timeline. A firm that cannot answer the last one is selling, not advising.
